We capture the target market, go-to-market model (direct-to-customer, partners/distributors, retail, marketplace), expected volumes and required service levels (lead times, delivery quality, time windows). Product and shipment characteristics (dimensions/weight, value, special requirements) are recorded in a structured format.

We define a clear role model covering Incoterms, importer-of-record responsibilities, ownership of customs and documentation, duty/tax accountability, and complaint and escalation paths. The objective is a robust allocation of responsibilities — internally and towards service providers.

Based on the agreed role model, we define the export/import process in detail: required documents, data fields, handover points and provider roles (e.g. customs broker/forwarder). The process is designed to ensure consistent clearance, auditability and invoicing.

We design the target setup by market and channel — including the appropriate mix of parcel, air and sea freight as well as defined exception processes (e.g. express, special transports). We balance service requirements, cost structure, provider performance and operational feasibility.

We assess whether direct shipping from production/central warehouse or an in-market fulfilment structure is the more robust option. Considerations include lead-time targets, inventory strategy, returns requirements, scalability and implications for governance and billing (e.g. invoicing via headquarters in a direct-shipping model).

Where fulfilment is required, we design the solution with qualified cooperation partners in Germany and Indonesia. This typically covers warehousing, inbound receiving, picking, packing, outbound execution and — where relevant — returns and multi-channel requirements. Responsibilities and service levels are defined so the setup remains scalable and controllable.

We support process documentation, interfaces/data exchange, provider onboarding, test shipments and pilot operation. Service levels, lead times, data quality and invoicing are monitored closely until operations are stable and ready for scale.

In live operations, we manage against cost and performance KPIs. Deviations (e.g. surcharges, lead-time shifts, documentation gaps or billing errors) are addressed in a structured manner and corrected promptly. The objective is a stable, scalable cross-border setup that supports growth over time.
