Logistics Indonesia–Germany

We support German companies in establishing a logistics setup for Indonesia and Indonesian companies in setting up shipping and logistics operations in Germany and Europe. The objective is an efficient, scalable provider setup — independent of transport mode.

Flexible Distributionsmodelle

Logistics solutions across your value chain

Based on a broad and well-established partner network, we provide tailored solutions depending on product characteristics, sales models, and service requirements. These range from direct shipping to comprehensive fulfillment structures, including warehousing, shipping operations, and operational process management.

A particular focus is on scenarios involving overseas production sites: in many cases, direct shipping to the destination market can be implemented while invoicing continues to be handled via your headquarters.

This typically delivers two key benefits:

  • Faster product availability in the target market due to shorter lead times.
  • Cost advantages by eliminating an additional transport leg (e.g., avoiding routing via headquarters).

Advisory & Concept Design

We define and structure the appropriate shipping and logistics setup, aligned with your go-to-market model and the operational, service and compliance requirements of the destination market.

Go-to-market models

Distribution may be organised via direct-to-customer channels, sales partners or distributors, retail structures, or digital marketplaces.

Shipping and operating models

Shipments can be executed via parcel, sea freight or air freight, either directly from production, from a central warehouse, or through integrated fulfilment solutions.

Process overview:

01Intake & objective definition

Establish the baseline: market, objectives and requirements

We capture the target market, go-to-market model (direct-to-customer, partners/distributors, retail, marketplace), expected volumes and required service levels (lead times, delivery quality, time windows). Product and shipment characteristics (dimensions/weight, value, special requirements) are recorded in a structured format.

02Incoterms & responsibilities

Define roles, risks and ownership

We define a clear role model covering Incoterms, importer-of-record responsibilities, ownership of customs and documentation, duty/tax accountability, and complaint and escalation paths. The objective is a robust allocation of responsibilities — internally and towards service providers.

03Customs, import & documentation concept

Design compliant customs and documentation processes

Based on the agreed role model, we define the export/import process in detail: required documents, data fields, handover points and provider roles (e.g. customs broker/forwarder). The process is designed to ensure consistent clearance, auditability and invoicing.

04Shipping and provider setup

Define the transport solution and provider landscape

We design the target setup by market and channel — including the appropriate mix of parcel, air and sea freight as well as defined exception processes (e.g. express, special transports). We balance service requirements, cost structure, provider performance and operational feasibility.

05Operating model & scalability

Select the economically viable operating model

We assess whether direct shipping from production/central warehouse or an in-market fulfilment structure is the more robust option. Considerations include lead-time targets, inventory strategy, returns requirements, scalability and implications for governance and billing (e.g. invoicing via headquarters in a direct-shipping model).

06Fulfilment through qualified partners

Establish scalable fulfilment capabilities (Germany and Indonesia)

Where fulfilment is required, we design the solution with qualified cooperation partners in Germany and Indonesia. This typically covers warehousing, inbound receiving, picking, packing, outbound execution and — where relevant — returns and multi-channel requirements. Responsibilities and service levels are defined so the setup remains scalable and controllable.

07Implementation & pilot operation

Execute rollout and validate performance

We support process documentation, interfaces/data exchange, provider onboarding, test shipments and pilot operation. Service levels, lead times, data quality and invoicing are monitored closely until operations are stable and ready for scale.

08Operations & continuous improvement

Stabilise performance and maintain control

In live operations, we manage against cost and performance KPIs. Deviations (e.g. surcharges, lead-time shifts, documentation gaps or billing errors) are addressed in a structured manner and corrected promptly. The objective is a stable, scalable cross-border setup that supports growth over time.

Direct and transparent. In the initial conversation, we align on your current setup, objectives and the next steps.
